A Sales Operating System for Founder-Led Service Businesses
A sales operating system is the written sales process, CRM pipeline, weekly meetings, KPIs, and playbooks that let your team sell the same way every week, whether or not the founder is in the deal. Pope Sales Partners builds it with you as a defined project, then hands it to your team to run.
What is a sales operating system?
It's the set of habits and tools that decide how your company finds, wins, and keeps business. Most founder-led service companies already have one. It just lives in the owner's head. That works until the owner gets busy, a rep quits, or the company tries to grow past what one person can personally manage.
Writing it down and building it into your CRM turns sales from a personality into a process. New reps learn it faster. Forecasts get more accurate. And the owner can step back without revenue dropping.
Signs your service business needs one
- The founder is still involved in most deals over a certain size.
- Every salesperson runs deals a little differently.
- The CRM is out of date, so nobody trusts the pipeline report.
- The forecast is a gut call made the week before month end.
- New hires take months to ramp because there's nothing written down to learn from.
- Sales meetings turn into status updates instead of coaching.
If three or more of these sound familiar, the problem usually isn't your people. It's the system around them.
What we build
| Component | What you get |
|---|---|
| Sales process | Defined stages from first conversation to signed agreement, with clear exit criteria for each stage. |
| CRM pipeline | Pipeline, deal properties, and reports set up to match how you actually sell. HubSpot is where we have the deepest experience, but the process works in any CRM. |
| KPIs and scorecard | A short weekly scorecard with the handful of numbers that predict revenue for your business. |
| Forecast method | A repeatable way to call the month and quarter based on pipeline stages instead of instinct. |
| Meeting cadence | Agendas for the weekly pipeline review and one-on-ones so meetings drive decisions. |
| Playbooks and SOPs | Your ideal customer profile, discovery questions, proposal steps, and follow-up standards, written down. |
| Hiring profile | A scorecard for your next sales hire and a 90-day onboarding plan. |
How a Build engagement works
- Understand. We start with you: why you built the company, what you enjoy about it, and what success looks like in three to five years.
- Clarify. We interview your team, review the CRM and pipeline, and give you an honest read on where sales gets stuck.
- Build. We design and install the process, pipeline, scorecard, and playbooks with your team, not just for them.
- Hand off. We train the person who will own the system and confirm it runs for a few cycles before we step back.
What you own at the end
Everything. The documented process, the configured CRM, the scorecard, and the playbooks belong to your company. If you want ongoing help running it, that's what our Fractional VP of Sales engagement is for. If you don't, you shouldn't need us.
Who Build is for
Founder-led B2B service companies, usually between $2M and $15M in revenue, with at least one salesperson besides the owner. That includes commercial HVAC and mechanical, electrical, plumbing, roofing, security, restoration, logistics, staffing, managed IT, and similar businesses that sell recurring or repeat service contracts.
If the founder is still the only person selling, it's often too early for a full build. We'll tell you that on the first call.
Frequently asked questions
How long does a sales operating system build take?
It depends on your starting point, how many people sell, and how clean your CRM is. We scope it after a discovery call and give you a fixed plan with a clear finish line before any work starts.
Do we need to use HubSpot?
No. HubSpot is where Brittany has the most hands-on experience, but the process is built to work in whatever CRM you use. If your current tool is the wrong fit, we'll say so and explain why.
Will my team actually use it?
That's the point of building it with them instead of handing them a binder. We keep the system as simple as it can be, and we stay through a few weekly cycles to make sure the habits hold.
What's the difference between Build and sales training?
Training teaches skills. Build installs the process, tools, and meeting rhythm that keep those skills in use after the trainer leaves. Most teams need the system first.
What happens after the Build engagement?
Your team runs the system. Some clients add a fractional VP of Sales to run it alongside them for a period, and some move to a strategic growth partnership. Neither is required.
